Conscious Leadership:
The Inner Work That Changes Everything

John Mark Nickels
Head of Product, Uber Mobility
(ex-Waymo, DoorDash)
2025
Core Framework

The Leadership
Equation

YOUWORLDINFLUENCEAWARENESS + RESPONSIBILITY
"Leadership is having influence in the world. Conscious leadership is becoming aware of that influence and taking responsibility for it. The consciousness piece is waking up—learning about your interior world, your biases, the beliefs you inherited."
The Emotional Shift

From Fear to Curiosity: The Real Competitive Advantage

  • Fear mode (lizard brain): Threat detection, self-protection, righteousness, arguments, anxiety loops
  • Curiosity mode: Openness, collaboration, learning from feedback, creative problem-solving
  • The catch: You can't think your way out. You have to allow the emotion first, then choose where to go
The techniqueWhen anxiety rises: Allow it. Don't fight it. Emotions are transient. Then, decouple your self-worth from external approval.
The pink elephant problem
What you resist persists. Don't try to suppress the thought—it creates a cognitive loop. Allow it instead.
The paradox
The more you drop focus on optics and presentation, the better your work becomes, and the faster you get promoted.
Product Leadership Playbook

Three Eras of Uber: A Case Study in Culture Shift

  • Uber 1.0 (Travis era): Fear-driven, high energy, visionary product reviews—stressful but learned rapidly. Not conscious leadership
  • Uber 2.0 (Transition): Board chaos, leadership instability, IPO turbulence, rebuilding trust
  • Uber 3.0 (Now): Profitable, free cashflow positive, expanding modalities (advanced reservations, shared rides, autonomous, fleets, taxis), playing infinite game
Vision vs. Execution Tension

Go too hard on vision: "beautiful whiteboard but we have no idea how to build it" (Future of Pricing at Uber). Go too hard on execution: "ready, fire, aim" (DoorDash culture sometimes). The solution: know which lever to pull and when. Pivot between strategy/vision and execution pedal.

The Three-Thing System

The principleDefrag your day. Don't bounce across 20 topics. Go deep on 3 things. Let your brain marinate on your top idea while you're living your life.
Contrarian Takes

What Most Leaders Get Wrong

Soft skills are weakINSTEAD →Soft leadership (listening, creating space, letting others speak first) compounds influence as you get more senior. It's strategic.
Suppress anxiety in meetingsINSTEAD →Allow the emotion. Don't fight it. Fighting creates loops. Once you accept it, you're free to choose a better response.
Success comes from impressing othersINSTEAD →Success compounds when you drop ego focus and lock into a larger mission (riders, drivers, cities better off). The approval follows.
More tasks = more productivityINSTEAD →Three things. One core deep thing over time. Everything else is noise. Your brain does its best work when not juggling.
